Independent Fractional FD vs Fractional FD Firm
Thursday, 20th August 2026Is that the right question?
When a business decides it needs a Fractional Finance Director, one of the first questions is often:
Should we use an independent Fractional FD or engage a larger Fractional FD firm?
It is a reasonable question.
A larger firm may offer a broader team, additional resources and access to different specialists.
An independent Fractional FD may offer greater flexibility, more direct access and a closer personal relationship.
But, in my view, this is not the most important question.
The most important question is:
Who is the right person for you and your business?
A Fractional FD is not simply there to prepare reports, attend a monthly meeting and explain what happened last month.
They should become a trusted adviser to the owner and management team.
They need to understand the business, challenge the management team, identify risks, recognise opportunities and sometimes say things that people do not particularly want to hear.
For that relationship to work, there must be trust.
You need to believe that your Fractional FD understands your business and has your best interests at heart.
You need to feel comfortable sharing your problems, not just presenting the polished version of events.
You need someone you can talk openly to about cash pressure, underperformance, difficult employees, disagreements between directors and concerns about the future.
Most importantly, you need someone whose advice you will actually listen to.
There is little value in appointing the most technically qualified or impressive Fractional FD available if you do not trust them, cannot work with them or routinely ignore their advice.
The same applies whether they are independent or part of a larger firm.
An excellent FD within a larger firm may be exactly the right person for your business.
Equally, an experienced independent FD may bring the personal relationship, flexibility and consistency that you need.
The structure around them matters, but the person matters more.
When choosing a Fractional FD, ask yourself:
Do they understand businesses like mine?
Have they dealt with similar challenges?
Can they explain complicated financial issues clearly?
Will they challenge me when necessary?
Can they adapt their approach to the way my business operates?
Do I trust their judgement?
Can I see myself working closely with them?
And perhaps most importantly:
When they tell me something difficult, will I listen?
The best Fractional FD relationships are not built on job titles, company branding or the size of the firm behind them.
They are built on trust, honesty and mutual respect.
A good Fractional FD should be able to challenge the owner without damaging the relationship.
They should know when to push, when to listen and when to allow management to reach its own conclusion.
They should understand that running a business is not simply about producing the theoretically correct financial answer.
It is about people, judgement, timing and making practical decisions with imperfect information.
You may work with your Fractional FD for several years.
They may be involved in some of the most important decisions your business makes, including funding, acquisitions, restructuring, senior appointments, business sales and periods of financial difficulty.
That makes personal fit essential.
So, independent Fractional FD or Fractional FD firm?
Either can work.
The better question is:
Who is the person I trust, who can work with me, who understands my business and whose advice I will listen to?
Find that person first.
The structure they operate within is secondary.
